Dear sarah,
I am studying Mentorship processes in various sectors since the last six-eight months. If your organization is starting this structure for the first time, the following is one of the ways you can go about:
1. Understand and document the OBJECTIVES of the process 2. Decide on time frames (eg. six months) 3. Develop the criteria to select mentors (eg. seniority...) and mentees 4. Design a POLICY statement 5. TRAIN the mentors and mentees (separately) on their roles and expectations 6. Start the scheme with a formal inauguration etc 7. Follow up and monitor the mentor meets to SUSTAIN the rigor.
I have been conducting MDPs for mentors and mentees (esp for the steel industry) and can help you design obj, formats, evaluation criteria etc.

Mentoring is normally for new comers to organisation. In our organisation we are thinking of a mentor like relationship which would be applicable for all employee new and old. Idea is to leverage ground level relationship building for better employee communication.

For any new process, It is crucial to lay down parameters like evaluation criteria, defining objectives, feedback forms and the clarity of role expectations from all the stakeholders involved....this will maximize the effectiveness of the program and will help the org sustain the process...
Also, training the mentors and mentees is indispensible for the success of mentoring. Cheers Nicole
